This canvas gives leadership teams a shared frame for that conversation. It maps two dimensions: what you're transforming (from task automation to business reinvention) and how you plan to make that change happen (from top-down mandate to grassroots adoption). Together, they form a 4×4 matrix your team can use to locate where you are today, agree on where you want to go, and start building a roadmap to get there.

Session length: 90–120 minutes
Who it's for: Leadership teams — CEO, COO, and functional heads. Best run with 4–8 people who have real decision-making authority over AI investment and direction.

How to run it
Step 1 — Review the dimensions (15 min) Walk through the "what" and "how" axes together. The goal is shared language, not agreement yet. Surface any assumptions or disagreements early.
Step 2 — Map what's already happening (20 min) Add current AI initiatives, tools, and experiments to the relevant cells. Look at the pattern. Where is effort actually concentrated?
Step 3 — Agree on current state (15 min) As a group, land on one cell that best describes where the organisation sits today. If there's disagreement — good. That's the conversation worth having.
Step 4 — Define the target state (20 min) Agree on where you want to be in 12–18 months. Two rules: you can't skip stages, and you can't reach business reinvention through grassroots adoption alone. Be honest about what you're actually ready to commit to.
Step 5 — Build the roadmap (25 min) Identify actions for the next 3, 6, and 12 months that close the gap between where you are and where you want to go. Every action needs an owner before you leave the room.
