For years, the biggest source of friction between design and engineering had a name: the handoff. Design delivered the screen, engineering reinterpreted it in code, tokens drifted apart, and the cycle started over. The first wave of AI promised to fix this by making each person faster. But individual speed doesn't fix friction that lives between roles. When Carolina Gancev (Head of Product and Design, Creditas) built Lemon Pie, Creditas's AI-native design system, engineering stopped receiving the screen and started opening the PR. The human role didn't shrink. It became more central: deciding what enters the system and what's actually worth building. But the bottleneck didn't disappear. It moved. What you'll take away:

Every team has AI tools. The pilot always works. Scaling it to how the whole team actually delivers is where most organizations get stuck. Claude for discovery, Cursor for engineering, Jira for tracking delivery, ChatGPT for everything in between — and almost none of it connects. What bridges that gap isn't another tool. It's a layer that takes what individuals are producing with AI and makes it usable across the whole team.

Most organizations have seen AI deliver at the individual level. Productivity is up. Teams are moving faster. The business outcomes — revenue growth, cost reduction, faster time to market — haven't followed. AI is working and stalling at the same time. The reason is rarely the technology. It's the structures, processes, and ways of working that were never redesigned around it. Igor Freitas (CIO/CTO, Cogna), Fernanda Faria (CPTO, AB InBev), and Mariana Zaparolli (Director of Digital Capabilities and Accelerators, LATAM Airlines) are actively closing that gap. The market is full of tools to accelerate software development. But what about upstream? How do we accelerate end-to-end without discovery becoming the new bottleneck, and without losing direction along the way?
Ulysses Fredericci (Head of AI Engineering & Innovation, CI&T) shares lessons learned from applying the Agentic SDLC across multidisciplinary teams at scale: 20 teams operating with humans specifying and reviewing, while agents build. The gains can reach 20x! And that's where the real challenge emerged: as delivery accelerated, the bottleneck shifted upstream.
The answer was to take strategy off the slides and put it where AI could act: OKRs, user feedback, product shaping, and long-term vision captured as versioned knowledge, built with the participation of managers. With end-to-end traceability from tasks to OKRs, AI begins to help defend the company's strategy, enabling better prioritization and stronger connections across work.

Teams are experimenting, building new ways of working, making decisions faster — but without the right organizational conditions, that momentum creates noise more than direction. The leaders navigating this well aren't the ones moving fastest. They're the ones who've created enough clarity for their teams to make good decisions, collaborate around a shared way of working, and turn individual experiments into real change.
